Executive Signal Filter Setup

Executive time is the scarcest resource in any organization. Most of it is consumed by information that requires no action. This guide rebuilds your signal architecture.

Audit Your Current Information Diet

For 5 business days, log every report, dashboard, meeting, and message that reaches you. Tag each: Did this require a decision? Did it change what you did that day? Anything that scores No to both questions is noise. Most executives discover 80–90% of their information is noise.

Define Signal Criteria

A signal is: actionable (requires a decision or change in direction), timely (the action window is <72 hours), and consequential (the impact is >$X or >Y headcount). Define your thresholds. Everything below threshold is a metric — visible but not delivered to you.

Rebuild Your Dashboard

Strip your executive dashboard to 5–7 metrics maximum. Each metric must map to a signal trigger. If a metric never crosses a threshold that generates a signal, it should not be on your dashboard. Metrics that comfort but don't inform are expensive noise.

Configure Signal Delivery

Signals should be delivered via a single channel with maximum 4-hour latency. A Slack alert, daily digest, or async brief — not a meeting. The medium should match the decision window. A signal requiring a decision in 24 hours should not live in a weekly review.

Quarterly Signal Audit

Every quarter, review which signals fired and whether they led to action. Signals that fired but required no action should have their threshold raised. Decisions that were made without a signal should generate a new signal definition. Your signal architecture should evolve.
